The Iron Sentinels are an elite mercenary order specializing in shock tactics, Automatons-enhanced warfare, and ruthless enforcement. Outwardly, they are a disciplined company of sell-swords available for high-paying contracts across Baltun’ia. Inwardly, they are a shadow army—bound in loyalty to the Crown of Ashes and dedicated to reforging Baltun’ia into a militarized empire. Their ultimate role is to lead the conquest once the Crown’s ley-fracturing and imperial restoration scheme ignites.
Regions & Cities of Influence:
- Kordrumm / Mountainvale (Mimfjell):
Secretly their ancestral base. Beneath the ruins, hidden vaults serve as training grounds and arcane crucibles for their war-automatons. - Dragabri (Kosvin & Ironswill):
Forge-contract ties allow them to recruit and supply gear under the guise of mercenary trade; Dragabri’s constant wars and industry provide perfect cover. - Jessergate – Serpent's Way:
Hired muscle for Crown operatives, acting as unseen “security.” Also used to intimidate political adversaries during elections. - Hildywilde – Pabrycg:
Operatives stationed to secure ley-broken strongholds and swamp laboratories tied to the Crown of Ashes’ arcane projects.

- Sentinel Blades: Elite shock troops—often hybridized soldiers with rune-forged armor, burning sigils, and experimental enhancements.
- Ashen Constructs: Automatons fused with incendiary runes and Crown technology; terrifying battlefield assets.
- Rank-and-File Mercenaries: Many unaware of the Crown’s true command structure; loyal only to pay but manipulated to serve deeper goals.
Philosophy and Goals:
- War-as-Order: They believe only through war can Baltun’ia be united; peace breeds weakness.
- Service to the Crown: Publicly portrayed as free mercenaries, but secretly indoctrinated to obey the Crown of Ashes.
- Legacy of Steel: Claim descent from the automaton legions of dwarven imperial days—upholding that heritage through conquest.
- The Ember Oath: “All contracts burn to ash, except one” — their loyalty to any employer ends once the Crown calls.
Political, Social, and Economic Influence:
- Political: Feared across Baltun’ia; city-states employ them as mercenary guards or shock troops, never knowing they serve the very conspiracy destabilizing them.
- Social: Their reputation as ruthless, efficient killers makes them infamous. Haust of taverns spread ghost stories of columns of “iron-eyed soldiers marching with burning hearts.”
- Economic: Their coffers are fed by mercenary wages and by secret subsidies funneled through Crown of Ashes shell companies. They thrive in times of conflict, and escalate them when possible.
Culture and Customs:
- The Ember Brand: Members are tattooed with a faint ember rune over their core or chest, glowing faintly in battle.
- Ashen Reclamation: Fallen Sentinels are cremated, their ashes forged into amulet-charms carried by surviving comrades.

Potential Plot Hooks & Conflicts:

- The order is stalking Shadowforged agents, intent on capturing liberated automatons to repurpose as war machines.
- PCs may contract the Iron Sentinels, only to uncover they serve Crown conspirators on the same battlefield.
- Rumors spread that the Sentinel Vaults beneath Kordrumm hold ancient dwarf-imperial automaton designs—the blueprints for a new war.

- Commander Kaelen Dravik, “The Iron Ember” (Humans Mercenary General): Veteran warlord and brutal tactician. Publicly boasts neutrality but secretly executes the Smoldering Throne’s will.
- Vorrik Stonevein, Ashen Shield (Dwarf): Old war-scarred leader, bound in ancient dwarven pride and belief in imperial rebirth. Keeper of the Ember Oath.
- Hexa, The Wraith of Ash (Automaton Assassin): Crown of Ashes envoy embedded in the Iron Sentinels; silent killer used to eliminate political threats.
